Should Your Agents See Each Other's Leads?
November 5, 2026
There's no single right answer: it depends on how your office works and how your agents are paid. Most offices do best with a middle option: each agent sees their own leads, and managers see everything. Here's how to think about it.
Option 1: Everyone sees everything
Good for: small teams that work together, and offices where the team shares commissions.
- Anyone can pick up a lead when a colleague is away.
- Nobody calls the same client twice without knowing.
- New agents learn by seeing how leads are handled.
The risk: where agents earn their own commission, they may worry about colleagues taking their clients. Worried agents stop entering leads, and an incomplete board helps nobody.
Option 2: Agents see their own, managers see everything
Good for: most offices with commission-based agents and a manager.
- Agents trust that their leads are theirs.
- The manager sees the whole picture, and can step in when a lead is waiting.
- When an agent is away or leaves, someone can still see what's open.
The risk: agents can't cover for each other without the manager.
Option 3: Everyone sees only their own, including the owner
Good for: offices where agents work almost independently, under one roof.
- The most privacy for each agent.
The risk: nobody has the full picture, including the owner. Waiting leads stay invisible, and if an agent leaves, their leads are hard to reach. We'd only choose this if you have a clear reason.
Four questions to help you decide
- How are agents paid? Shared commissions favor open leads. Individual commissions favor private ones.
- Who checks that leads get answered? If it's a manager, the manager needs to see them.
- Do agents cover for each other? If they do, they need to see each other's leads.
- Are your agents entering every lead today? If not, ask them why. Fear of losing clients is often the reason.
Whatever you choose, tell the team why. Agents use a system they trust.
Don't forget the other places leads leak
Visibility settings only help if the leads are in the system. A lead in a personal WhatsApp is invisible under every setting. And think about client details too: a shared contact book means the whole team can reach a client, so decide what goes in it and agree on the rules.
How it works in Estatemar
Estatemar's AI Real Estate CRM has one Leads Visibility setting for the whole company, with the three options above: All Members, Agent + Admins and Agent Only. A lead linked to a property goes to the agent who added that property. A lead with no property stays open to the team. Estatemar AI follows the same rules, so an agent only gets answers about the leads they can see.
